The problem, named

Most BMS contractors between $1M and $5M reach the same point. The way they have built the business so far has a ceiling, and they have hit it.

Tick each one that resonates. The verdict lands at the bottom.

Commercial high-rise buildings

You know the buildings. This is about the business behind them.

Where you are, and why

Technical strength built the business. It will not scale it.

Most BMS contractors between $1M and $5M get there the same way. Technical excellence and personal relationships. Both real assets. Neither enough at the next level.

BMS founders come up through engineering. The technical side gets learned from peers, projects, and time on the tools. The commercial side does not get taught anywhere in this industry. Pricing. Pipeline. Account development. Tender discipline. Commercial leadership. None of it.

The cost shows up everywhere. Absorbed variations. Tenders priced under pressure. Estimating time spent on cold work. Opportunities in existing accounts nobody develops. A founder who knows there's more in the business but can't find the time.

The work from here is to build the commercial infrastructure that matches the technical capability.

Three stages of growth. Most businesses straddle two of them. Naming which is the first job.

01

Foundation

Typically up to $1m

Revenue is happening. The work is good. The commercial function still runs through the founder. The work is turning that time from firefighting into building.

Priority work

  • Pipeline visibility and follow-up discipline
  • Account development from existing clients and dormant quotes
  • Variation management and margin recovery
  • Tender discipline and pricing floor
02

Optimisation

Typically $1m to $3m

The basics are in. Now the work is sharpening every discipline. Opening new revenue streams. Starting to take the founder out of every decision.

Priority work

  • Strengthening the foundation
  • Deeper account development across the client base
  • Opening new revenue streams and bringing in new clients
  • Tightening the tender process
  • Building out the commercial team
03

Scale

Typically $3m and above

Infrastructure is in. Revenue is consistent and predictable. The work now is sector expansion. Building the team that carries performance beyond the founder. Moving into the next level of leadership.

Priority work

  • Deliberate expansion into new sectors or geographies
  • Commercial team structure and leadership development
  • Recurring revenue and framework agreements
  • Business positioning and value building

How we work together

A sequential engagement. One stage at a time.

Every engagement starts with an audit. No recommendations without diagnosis. The audit stands on its own. Clients who continue move into Implementation, then Integration, at their pace.

01

Audit

The starting point for every engagement Step 1 of 3

A structured commercial diagnostic. Pipeline composition, win rate by relationship type, tender management, pricing, margin, client concentration, market positioning. Mapped to a framework built specifically for BMS contractors.

What's included

  • Pre-session review of the business
  • Structured 90-minute discovery session
  • Full commercial analysis mapped to a BMS-specific framework
  • Written report with root-cause analysis and prioritised findings
  • 30/60/90-day action plan with sequenced recommendations
  • Report presentation and Q&A

Fixed-fee. Stands alone if that's all the business needs.

02

Implement

Turning the audit into commercial change Step 2 of 3

A scoped programme built around what the audit surfaced. Ten to twelve weeks, typically. Systems. Processes. Tools. Training. Coaching. Built to embed the changes.

What's included

  • A clearly scoped programme of work agreed upfront
  • Hands-on implementation of the priority commercial infrastructure
  • Training and coaching for the founder and relevant team members
  • Regular working sessions to maintain momentum
  • Close-out review and handover

Fixed-fee. Scope defined by the audit. No open-ended work.

03

Integrate

Sustaining the change Step 3 of 3

Implementation builds it. Integration sustains it. After the project ends, attention drifts back to the day-to-day. Disciplines slip. This engagement exists to stop that.

What's included

  • Fortnightly strategy and coaching with the founder and key team
  • Pipeline and commercial performance accountability
  • Proposal and pricing reviews as deals move through the pipeline
  • Ongoing support for major commercial decisions and key client situations
  • Quarterly commercial performance review

Monthly retainer over a fixed-period contract. Renewed by agreement.

The alternatives

Three other paths. Here's how they compare.

And what BMS Growth Systems delivers instead.

01

What if you hired a commercial director?

$100K to $150K base. Plus on-costs. Plus, increasingly, equity. A year to hire. Six months to ramp. Then the retention question. A commercial director is the right answer at $5M and above. Below that, the commercial function isn't there to be run yet. It needs to be built first.

BMS Growth Systems builds it. Twelve weeks, fixed-fee. No retention risk. No equity. A fraction of the cost.

02

What if you brought in a generalist consultant?

Generalists bring frameworks. They've read the books. Run the workshops. Made the decks. They haven't sat in the tender review. Or walked the site. Or had the commercial conversation with the M&E contractor who controls the package.

BMS Growth Systems has. Twenty years inside this industry. We use industry-leading frameworks and adapt them for BMS specifically.

03

What if you carried on winging it?

Most BMS contractors wing it. And they pay for it slowly. Variations absorbed quarter after quarter. Estimating time on cold tenders. Accounts that should have grown that didn't. Margin leaks found too late. Compounded across three years, it's significant.

BMS Growth Systems stops the leakage. The audit names what it's costing you, implementation fixes it.

Frequently asked

Questions, answered.

What if we are under $1M in revenue?

Foundational work still applies. The audit will decide whether the priority is building commercial infrastructure or whether the focus is revenue first. The work at $500K looks different to the work at $1M. Smaller scope, more focused, but the principles travel.

What if we are over $5M in revenue?

The framework still applies. Engagements look different at that level. Usually more team build, leadership development, and sector expansion than build-from-scratch.

Do you work with US-based BMS contractors?

Yes. Dan splits his time between Miami and London. Discovery calls, audits, and most working sessions run remotely in either market. Office visits are agreed at implementation or integration stage.

Can we just buy the audit?

Yes. The audit is designed as a complete engagement on its own. Most clients continue into implementation, but the audit stands on its merits and many recommendations can be acted on internally.

How long does the audit take?

Two to three weeks from discovery call to delivery. A data request goes out in advance. The discovery session runs 90 minutes. The report is walked through in a presentation session.

What does implementation cost?

Implementation scope and pricing are defined on the back of the audit. Tailored to what the diagnostic surfaces, not templated up front. Fixed-fee, with scope agreed before work begins.

How many clients do you take on at a time?

A small number, deliberately. Audits run in sequence, not in parallel. Active implementation engagements are capped at two. This is a solo practice, not an agency. The work is hands-on. That only happens with a small number of clients.
